MARKETING & ADVERTISING

eCOMMERCE DEPLOYMENT Our client faced challenges in managing customer data and interactions, leading to limited insights into customer segments, preferences, and behavior. To address this issue, DMA MarTech team was engaged to deploy an eCommerce website that captures customer data and deliver a personalized experience.

INITIATE & PLAN The planning stage involved a comprehensive analysis of the desired site features and functionality. Based on the approved project deliverables and milestones, the team developed the scope, cost management, resource, risk, and change management plans. These plans identified resources, prioritized risks and responses, and change management strategies. Quality management plans were also established to manage issues and resolutions based on established standards and guidelines.

EXECUTE

Once the project management plans were approved a Gantt chart was developed to visualize the project timeline and dependencies between various work items, followed by a WBS (milestones, tasks and subtasks) to provide real-time project status and clarity on constraints, time and resources. With systematic communications in place combined with collaborative tools such as chats, web meetings, cadenced stand-ups and scrum ceremonies, all tasks were carried out following the established set of guidelines for the eCommerce site.

MONITOR & CLOSE

We measured project performance, identified and quantified variances and corrective actions. This included the monitoring of procurement activities through inspection and audit. To enable continuous learning, we  captured, analyzed, and managed lessons learned and kept the stakeholders updated on the status of the project via a weekly project status report as per the communication plan.

During Closing, final acceptance of the automated stages of the customer journey from relevant stakeholders were obtained, and the ownership of the website was transferred to the assigned stakeholders. Lessons Learned were collated and feedback from relevant stakeholders were prepared and shared and the project documents were documented and shared.

BENEFIT REALIZATION The rollout of the e-commerce site was a success, it provided valuable insights into customer demographics, preferences and behaviors allowing the business to analyze customer data, segment customers, automate targeted marketing campaigns and offer personalized offers and promotions to the right people with the right offer through the right channel at the right time.

PMO CONSULTANCY

AGILE PROJECT MANAGEMENT OFFICE (APMO)

Our client faced a rapidly changing market, and to stay competitive, they needed to adapt quickly to improve overall project performance. In order to get there, the Client wanted to establish a standardized approach to managing projects projects so that project activities were aligned with business strategy.

MISSION & STRUCTURE

DMA expert PMO team worked with the client to define the scope of the PMO’s roles and responsibilities, and set specific, achievable goals to drive success. With an assessment of the organization’s project management maturity level, we were able to identify the current state and create a customized plan to implement the right processes, tools and practices to elevate performance.

With the PMO type selected, reporting lines and staffing identified, we were able to determine and integrate the existing system and tools to ensure that the Project Management Office was fully aligned with the organization mission and objectives and equipped to deliver and drive results forward.  

PROCESSES & PROCEDURES

To unlock the full potential of the PMO a comprehensive set of processes and procedures were developed and tailored tools and templates were introduced to streamline project charters, plans, and status reports. With a customized approach designed specifically for the organization we were confident that the PMO was optimized for maximum efficiency and effectiveness.

IMPLEMENTATION

Once the PMO’s structure, processes, and procedures were in place, we proceeded with the implementation. This included communicating the PMO’s mission and objectives to the organization, training staff on the PMO’s processes and procedures, and integrating the PMO into the agile project management activities. DMA ongoing support and guidance provided project managers with the best practices for implementing their ways of working across Marketing and IT projects and programs.

MONITOR & EVALUATE

Marketing and IT performance was continuously monitored and evaluated by measuring its impact on project outcomes and identifying areas for improvement. With a data-driven approach in place, adjustments were easily made to optimize the project management processes and transparency across the organization.

MANAGED SERVICES

NETWORK INFRASTRUCTURE UPGRADE

One of our MSP clients had been experiencing issues with their network infrastructure in terms of performance, security, and reliability. They needed to upgrade their existing networking hardware to more capable switches, routers, firewalls, and access points.

   

DEFINE & DESIGN

Our team at DMA provided the client with a detailed network design document that outlined the upgraded network infrastructure, along with a phased rollout schedule for the implementation. The project plan specified the types of requirements, deliverables, timeline installation, configuration, and testing schedules, making sure that disruption to the organization’s operation was minimal during the upgrade.

DEVELOP & TEST

Once the network design and project plan were approved, DMA ensured that the upgrade was compliant with the organization’s security policies and regulations before proceeding with the configuration of the hardware and reconfiguration of the network settings. To ensure optimal network performance, security, scalability and automation the existing network architecture was tested for the migration to a Software-Defined Network (SDN).

DEPLOY & REVIEW

After testing was completed the new SDN was deployed followed by repeated functional testing to ensure desired functionality. The review reports showed increased network performance coupled with better access, connectivity and improved productivity. As a result the risk of down time was significantly reduced and the security and reliability of the network was increased.

BENEFIT REALIZATION

DMA provided the client with a final report summarizing the project’s objectives, requirements, design, and testing results. The client was very satisfied with the infrastructure design and the teams were impressed with the detailed documentation,  and the network’s performance.
